Having played with the possibilities and gotten to ride a few rides snow free on dirt roads, I am keeping the 3x and going with the 9x 12-36 cassette. Apparently I'm faster on gentle descents than I realized, and the top gears will be welcome after all, especially since I'm losing the 11 for a 12 small cog. But the gain on the low end, middle ring will be well worth it. In talking with Riv, chain line should be no issue switching from 107mm to 113mm BB so my bigger Smart Sams will be happy on there too.
