A shadow folder sounds about right. Sorry I havn't responded to any messages, I didn't subscribe to the list. (I was really brain dead last weekend.)
I'll have to think about the following recomended below:
- SJ ant task
- Shadow Folder- plugin in development
- Sync files using Sync-Jammer

PS: I believe that someone was developing a shadow folder plugin. I have no idea what the status
