You might find it easier to "capture" directly from the "display" computer rather than encode a VGA stream from your "matrix switcher"
That said you would also need a method of encoding the feed from your "room camera" as well. I can certainly see how the idea for both feeds comes from, but have you also considered how this might be viewed on a "student" laptop with an "average" display ?
