We had exactly the same symptoms on our 3GM and the fix was as Graham
described.  Our trans was OEM made by a Kansaki (Yanmar subsidiary) and they
stopped making our model some time ago.  The newer versions may fit the bell
housing but have different overall dimensions so your only real alternative
is a rebuild.  Parts are only available through Yanmar or their direct
distributor, Mack Boring in New Jersey.  Mack can do the rebuild but are
normally backlogged.  We wound up having Brewer's at Saybrook Point do it as
they are the transmission repair site for the entire Brewer's franchise and
are local to our area.  Did a great job with as promised delivery.  Biggest
hang up was getting the cone and matching gears and they are expensive.
Total bill about $1500 and I did the removal and reinstallation of the
tranny.

Clutch cone?  I had similar issues when I bought my boat, but not identical
- when in gear it would slowly engage, once engaged it would stay engaged.
Reverse was fine.  Had to get the cones lapped, the surfaces were seriously
glazed.  Which meant pulling the transmission for an overhaul...

Note, pulling the tranny wasn't a big task, took an hour or two and the same
on re-installation.  I did that part, a friend overhauled it for me.
