I usually upgrade the director first, too. That works as long as you can 
be sure the basic protocols are not changed, and you don't use any new 
features for old clients.

The first assumption can be easily checked with a test setup (or by 
asking on this list :-) For example, I had 1.37.something clients 
running with a pre-2.0 DIR without problems. Obviously, I did not 
implement the new run script setup syntax, or encryption, or new fileset 
options.

The DIR and the SD more commonly need to be the exact same version, but 
that's usually much easier to manage - unless you run more SDs than FD 
which I doubt ;-)

Even if I never tried it, I'm sure you can have a higher-version FD 
running with a lower-version DIR and SD, but I would not recommend that. 
Partly because the reasons for an upgrade, i.e. new features or bug 
fixes, mostly happen in the DIR.
